I Keep Hiring the Wrong People

This week's question from my portal “The Neagle Code: Directions for Life” comes from someone who wishes to remain anonymous.

Hi David,

My question is around team. I’ve recently hired a few people whom I’ve had to subsequently fire. It’s frustrating, because I need good people on my team right now. I feel like I’m stagnating my own growth. I’m not moving as fast as I need to be moving. It seems like the people I’m hiring are just taking advantage of the situation. I’m spending all this cash and they’re literally not doing the work.

Why does this keep happening? What is going on subconsciously where I’m attracting people who aren’t good for my business? Is it something energetic where I’m stopping my own growth unintentionally? Or is it just the simple fact of hiring slow and firing fast? I have contracts and statements of work, so these people should be clear on what my expectations are. As soon as I see that they’re not meeting the expectations, I address the issue head on.

Neagle Code Answer

I’m a big fan of not giving meaning where it’s not supposed to be given.

The truth is, you don’t really know who you’re hiring until after you work with them. Part of this may be that you need to take some time to find the right people. It might take a couple of hires to find the right person, that right fit.

And never forget that hiring is a SKILL.

Anybody can say whatever they want on a resume. References usually turn out okay, because people will only give you references from those who will say good things about them.

Ask yourself:

  • Have I done everything on my end to make sure I’m clearly communicating?
  • Do I have clear standards and expectations?
  • Am I holding people accountable?
  • Am setting them up for success, and doing everything I can to make sure they’re successful in their role?
  • Am I having them do test projects to prove their competence?

If you can check all those things off the list—and that person still isn’t meeting expectations—then they’re not the right person. Fire them fast and hire someone else. And don’t get bogged down into making this mean something it doesn’t mean.

All of those things listed above are a big piece of hiring someone—unless you’re flat out missing something key during the hiring process. If not, it could just be that they aren’t who they say they are.

It’s about looking at it for what it is, getting a second opinion, and being like, “Hey, here’s my process. Do you see anything I’m missing?” And then letting it go and finding the right person.

Sometimes you just have to go through that process of hiring a few people to find the right one.

And sometimes you may not be the right person to do the hiring. There’s nothing wrong with hiring a recruiter or a service to complete the vetting process for you.

Does the Ego Get in the Way of Your Desire?

This week's question from my portal “The Neagle Code: Directions for Life” comes from someone Danielle M.

Hi David,

This year I had a quantum leap. I went from making $40K to making multiple six figures. It wasn’t easy to get there. But once I had momentum, it started getting easy.

Now, to grow beyond that, it feels like I’m getting pinched a bit. My question is about the ego. The ego wants to keep you safe, and doesn’t want you to expand or grow, right? Does the ego live in your conscious mind?

Neagle Code Answer

The ego doesn’t reside in the conscious mind. It’s expressed through our conscious mind, just like anything else.

The ego is the false self we create, based on the environment we were exposed to as a child. It takes us through the world in a way we think will keep us safe. It’s based on the beliefs and patterns we have in our subconscious mind.

The subconscious mind is always absorbing everything that’s coming into it from an outside source. It also holds your spiritual DNA. What we refer to as the “subconscious,” the early Greeks referred to as “the heart of man” — like in the saying, “As a person thinks in his heart, so is he.”

Your subconscious mind is where your desire emanates from and where the direction of your purpose comes from.

Desire is our spiritual guide in life. However, most of us are not attuned to listening to our desire.

If you have a desire to grow your income, here’s how you start listening to that:

Ask yourself: “What do I think about in my secret thoughts? — the thoughts I don’t tell anybody about? The place where I fantasize, imagine, and wish I could live in a different place for a period of time?” That’s your desire trying to speak to you.

But it’s so suppressed, because as we go through life living with other people, they don’t let us express ourselves as we are. They let us express ourselves based on what makes them comfortable.

We’re taught to shut down our desire out of a fear of what people will think of us if we follow through on it.

Your desire will take you exactly where you want to go in life, if you start listening to it.

When you’re worried about what’s going on outside of you, what people will think of you, or if you feel like you have something to hide that’s making you uncomfortable — that’s your ego being threatened.

Moving through that to the other side by following your desire, won’t necessarily feel good in the beginning. You have to be able to move through those feelings that don’t feel good.

When you’re moving in the direction of what you want, you’ll experience two things simultaneously. Usually, it’s some kind of fear or being uncomfortable — and excitement at the same time.

You know you’re in an area of growth if you’re feeling both of those things.

Giving up Control to Scale

Hi David,

I have built a very successful company of which I am the only “employee”. My growth is now capped. How do I move beyond the fear of scaling, even if I don’t hire people directly but build a resource team of affiliates instead?

Neagle Code Answer

Here’s the thing…

Many businesses start as an office of one, but not a lot of them grow into full-fledged companies. And that often has to do with the owner’s fear of delegating or outsourcing.

I understand that it can seem scary to give up control. 

One day, your success depends on your performance. And on the next, there are all these moving parts that can influence it.

But the truth is… 

You’re not letting go of control by outsourcing. You’re directing it based on your instructions and the vision of where you want the business to go.

An entrepreneur should know how to do this. Otherwise, you’ll overwhelm yourself and your own business will become a nightmare. Not to mention that you’re putting a cap on its growth.

At some point, you need to get over yourself and start manifesting the people that your business needs to thrive.

And yes, you can absolutely do this without losing control. 

You must understand that you always have full control over your business. And on any given day, you can hire or fire someone. As a business owner, you get to take your company in whichever direction you want.

Think about all the people who would love to work for you. Imagine the growth that you can achieve by having a team of high-performers on your side. The image in your head will go a long way towards helping you combat any fear of outsourcing or scaling.

It all comes down to gaining clarity and making a committed decision to scale. 

So, set a date to make your first hire. When you take that first step, all other steps to come will be easier. 

In time, you’ll build an outstanding team and unlock your business’ full potential.

Why Doesn’t it Stick?

This week's question from my portal “The Neagle Code: Directions for Life” comes from Bob.

Hi David,

I listen to so many things and I attend so many seminars and webinars. But why is it that nothing seems to stick? I don’t have the life-changing experiences in my thinking, my attitude, and my vibrations that I’m looking for.

Neagle Code Answer

This is something that I see way too often. People believe that studying, listening to someone, reading books, and attending seminars will magically change their lives.

But unfortunately, it’s not that easy. 

It’s not enough to just take in all that knowledge. What you must do is change the way you think.

Until you change the habitual way that you think, nothing changes.

What does this mean in practice?

It means that you must take the principles you learn from all those sources and think about how you can apply them to your daily life.

Everything that you learn needs to be applicable to everything you do every single day. 

But it’s not just about how you think about all those principles…

It’s about how you think through them while applying them in your daily life.

I know this from my own experience. 

Back in the early 90s, I used to listen to a whole bunch of speakers talking about how to become wealthy. 

But listening to them alone didn’t bring any change to my life.

It wasn’t until I started asking some crucial questions that things began to shift.

“How do I control and raise my income?”

“What does it take to make a sale and give my income a boost?”

Once I answered these questions, along with a few more, my income went from $50,000 per year to $50,000 per month.

It all comes down to cause and effect. 

Change doesn’t happen on its own and you can’t expect to evolve by merely absorbing knowledge.

Take what you learn, apply it to your life in a concrete way, and you’ll start seeing changes.

Looking Back or Forward

This week's question from my portal “The Neagle Code: Directions for Life” comes from Adam.

Hi David,

A couple of months ago, we executed some pretty bold moves and made some hires that we couldn’t really afford. We did it because we knew that it was the team that we needed to reach our goals. 

As we’re now nearing these goals, I’m wondering whether I should stay focused on them. Or should I look backwards and figure out what caused the initial inadequate results?

Neagle Code Answer

The only time looking back makes sense is when you need to change what you’re doing.

It’s always a good idea to know your metrics and take a look at them. This way, you can see what’s not working and make the changes necessary to move forward.

What you never want to do is get caught up in regret and doubt over your initial decision.

As for everything else, you must look forward and shift your emotional center. You need to change your vibration enough to move to a different level of awareness.

What does this mean specifically?

You’ve hired your team and now you must make the money necessary to keep it. In this case, it’s got to become a must for you, rather than something you hope will happen.

Your thinking must change to address this. There’s no room for guesswork here – just a clear “must.”

Napoleon Hill talks about this in Think and Grow Rich. 

When you make this shift, you get introduced to your other self. This is the side of you that’s capable of so much more and being more effective than you ever thought possible.

To reach this person, you need to make a decision. Again, it needs to become a must, not should.

So, yes, you should look back if what you see will help you move forward.

But remember to make that shift into what must be. That’s when you’ll see what you’re truly capable of.

Healing childhood money trauma – the answer may surprise you.

Hi David,

What’s the best way to push through and overcome childhood money trauma related to abuse?

Neagle Code Answer

Thanks for this question.

Well, I think that the problem that you're facing is that you've attached money as the cause of the abuse you've experienced and it's not the cause of what you experienced.

It's the disorder of whoever it was that was abusive in your life.

I'm sure money played a role, but it's not the cause.

You need to start to disassociate from the idea that money is a cause of anything, because it really is not.

The money doesn’t cause anyone to be violent or abusive.

Abuse is a legacy. The people that were abusive to you or around you were abused in their childhood. Abuse never starts first generation, and money has nothing to do with it. You need to remove that from your mind.

Very often children that are in abusive households will attach blame to something that's safe for them… meaning that money would probably be something they could attach blame to because it wasn’t safe to blame the abuser.

So the first step in solving your problem is to see the truth in your situation and know that money was NOT responsible.

Your Quantum Leap: How To Know When It’s Happening

Hi David,

If you want something really bad and right away, is that a sign that you’re on the verge of a quantum leap?

Neagle Code Answer

Good question. Really good question.

When you want something right away, when you want to make a quantum leap, you have to ask yourself the question:

Do I want to do it right away because I'm in fear of something?

Is there any fear behind the wanting of a quantum leap?

If there is, you need to change that.

The desire to make a quantum leap should only come from a positive place.

Almost everybody that really, really wants a quantum leap is coming from some kind of fear.

A quantum leap happens when we become aware of something that we weren't aware of, and that awareness allows us to make a really markable gain in what we're doing.

For example, when I went from $20,000 to $62,000 in a month, that was a quantum leap.

It did not follow any of the rules in my mind for how that was supposed to happen.

I saw an opportunity that I hadn’t seen before, and I took advantage of it. Meaning I took action immediately toward it!

That's really when a quantum leap happens.

Don’t focus on a quantum leap…focus on being consistent

Remember, running a business is about being consistent in what you do on a daily basis to grow and move forward to hit the goals that you set.

Sometimes you will have quantum leaps, sometimes you won't.

Must-Read: Email marketing and sales mindset game changer

This week's question from my portal “The Neagle Code: Directions for Life” comes from someone who wishes to remain anonymous.

Hi David,

I have a quick question about sales and email marketing. I will send a client an email. I then don’t follow up until two days later because I don't want to bother them too much. Is there something wrong with that?  Am I just trying to play it safe?

Neagle Code Answer

First off, any decisions about sales and marketing should be based on data… not how you feel.

Not doing something because you “don’t want to bother someone too much” is most certainly based in the fear of what others may think of you…

Here’s the truth:

Sales and marketing is all about helping people… it’s about being IN SERVICE.

You can’t look at sales as bothering someone. A sales call or email is an opportunity to help someone, and that's where you need to make the mindset shift.

When you make a sales call or send an email, look to find a way you can help that individual, and shift your thoughts and feelings from “getting” to “giving”.

If you developed the viewpoint that your product or service is there to help other individuals, then…

your job is to sort through those individuals to find the ones that you can help.

If you have the belief that you need to “get” from someone, you will actually repel sales and money.

If you have trouble receiving money, making sales calls (even though you’re in the red), sending marketing emails or directly reaching out to prospects on social media, you have an issue with your money mindset. For one reason or another you’re carrying shame around money, and that shame is detrimental to your ability to make the money you desire.

Cleaning Up Past Messes

This week's question from my portal “The Neagle Code: Directions for Life” comes from someone who wishes to remain anonymous.

In the past, my law business consisted of the three of us, and some contractors. We didn’t have workflows in place and were just winging it.

Currently we have several fires that need to be put out on some of our old cases. I hired a new team, and I’m giving them new cases to work on. But it would really help if they jumped in and worked on the old stuff, so we can catch up on things.

I feel kind of embarrassed asking them to put out old fires. It makes me look disorganized. We have new workflows in place, along with new cases. We’re aiming for a spirit of excellence. But I’m embarrassed because in the past, it wasn’t quite a spirit of excellence in the business. How do I say, “Hey everybody, let’s jump in and put out all these fires”?

Neagle Code Answer

I think it’s just a simple conversation you would have with your new team.

There’s a lot of drama that you’re bringing to the table. I think it’s just a simple conversation:

You could say, “Here’s a bunch of stuff that needs to get done that’s left over from the past. We’re going to split this up between the team, and everybody’s going to take a portion, and we’re going to get this settled and get it complete.”

We’ve done this so many times in our company. We’ll hire someone and say, “Clearly we had no idea what we were doing prior to you, so now we need you to fix this.”

Don’t ever be embarrassed or ashamed. For God’s sake, none of us are perfect.

In essence, we’re all doing a bit of “building the airplane while it’s in the air” type thing.

There are things that need to be fixed from the past, from when you were bootstrapping something, or you didn’t have enough team, or you didn’t have the right systems in place, and it has to be cleaned up.

That’s just business. Every business has to deal with that to some degree.

Also, I think it’s important for your team to see that you’re empowering them to clean up the messes — and that they don’t always have to go to you for all the answers.

That instills a spirit of teamwork. Like, “Hey, you guys are great. Let’s get this cleaned up, and then let’s move on to the next thing.”

How to Hire the Best Candidate for Your Team

This week's question from my portal “The Neagle Code: Directions for Life” comes from someone who wishes to remain anonymous. 

Neagle Code Question

We’re in the process of hiring a new person in our business. We’ve found two good candidates. The first one (I think) would bring a high-quality work product and good potential networking abilities, because of their good connections.

The second one (I think) would be a good worker, and a better fit personality-wise with our team.

How do I determine who would be a better hire? What factors would you look at to decide? — the better fit, team-wise? Or the better fit when it comes to networking and potentially generating more revenue?

Neagle Code Answer

Personally, for me, it would be — do they fit in with the company culture, first and foremost?

Without that, nothing else matters.

If they would both fit into the culture, and you’re trying to decide or differentiate

who would be better…there’s a really good book I would recommend you read called Ideal Team Player: How to Recognize and Cultivate The Three Essential Virtues Kindle Edition  by Patrick M. Lencioni.

That book suggests that you look for three qualities, besides the fact that they fit culturally:

  1. They need to be humble, meaning they value team and don’t value their own credit over everyone else’s.
  2. They need to be hungry, which means they’re willing to work above and beyond (think: outside normal work hours), and go the extra mile.
  3. They need to be smart. Meaning, they need to be able to think their way through solutions and also in interpersonal relationships.

Those are three big areas to look at in terms of hiring the right person.

The book also has sample interview questions you can use to determine if someone is hungry, humble, or smart. I would recommend reading it!
