Toxic Team Member

David,

I am a business owner and have a small 5-person team. My issue is that my office manager has been with me for YEARS…but I’m noticing recently that I always feel like I’m walking on eggshells around her and I avoid having conversations with her about her performance…in fact, I even feel guilty about asking her to change or do things differently. My gut is telling me this is not a good situation, but my heart is telling me that I need her on my team.

What is going on?

To be honest, the answer to this question is that you’re allowing a toxic relationship to develop within your business.

The feeling that you’re walking on eggshells is a key indicator that you’ve got an unhealthy work relationship in the works. And here’s the thing… if you don’t face this issue head on it will become a cancer within your business and affect you, your team and your profits.

One of the many ways that toxic people manipulate is by doing things for you and then making you feel obligated to them.

And if you’re like most people, you make it easy for them to do this in two main ways:

1. You are practically primed to feel guilty.

Because guilt is a value that so many people are raised with and know very well, it’s not difficult for a toxic person to inflict it upon you, and use it as a tool to control you and get you to do what they want.

2. You don’t set consistent and clear boundaries — or any boundaries at all.

Boundaries are imaginary lines between you and others that divide up what’s yours and what’s theirs.

This applies not only to your body, your money and your belongings, but also to your feelings, thoughts and needs.

One word of caution here.

Toxic people don’t like it when
you start setting boundaries.


That’s because you’re breaking the subconscious agreement between you, which is: “I’m going to abuse you” or “I’m going to be toxic in your life.”

Also, setting boundaries will likely trigger them, — which can actually intensify their manipulation as they try to beat you back down into the submissive place where they once had you.

That’s why it’s really important to get education and support in dealing with, and safely disengaging from, the toxic people in your life.

And then finally, you can begin to create the healthy, supportive team that you desire.

Headed for a train wreck

Hello David!

I've been in business for myself a couple of years, and I'm to the point where I'm ready to walk away because I'm having a hell of a time dealing with my employees. I tend to be kind and put their priorities and needs first. I feel like the conductor of a runaway train, and I am afraid I will ruin my business success if something doesn't change. What's your opinion?

Hi, and thanks for the question!

“Dealing” with employees and “considering their needs” are two totally different things.

Because I'm not sure of the exact scenarios you are referencing, I'm going to make some assumptions in order to help you get some clarity about what's going on in your business.

My guess is that you would rather be liked than prosperous.


Let me explain.

If you put your employees needs over the needs of your business because you are afraid that they won't like you if you tell them no, you would rather be liked than prosperous.

If you avoid having the “difficult” conversations with your employees regarding expectations and responsibilities because you're worried they won't like you, you would rather be liked than prosperous.

You see, it's one thing to consider the needs of your employees, it's an entirely different thing if your employees' needs negatively affect your business.

Communication is key in any business setting, and if you're having difficulty communicating for fear of what others will think, you're putting your business in a very perilous position.

The key is to really become aware of what's happening.


Most people experience this in their business because they fear the judgment of others.

Judgment is painful and therefore, they are willing to do anything to avoid it.

Freedom is in realizing that the judgment of others has nothing to do with you and everything to do with the person who is judging.

Employees respect a leader who communicates expectations and is confident and clear.

How much trust should I give my team members?

The concept of trust is interesting, and the more I speak to entrepreneurs, the more I see how their lack of understanding of trust leads to sabotage.

You see, trust MUST be earned.

To trust blindly in others is sheer ignorance.

Let me explain.

When you are building a team, you have to be a leader.

A good leader interviews and screens potential hires carefully and strategically.

A good leader ALWAYS checks references.

After the hire is made, the leader gives the new team member opportunities to earn the leader’s trust until they have proven to be trustworthy.

This is your business, it’s your responsibility, and I see so many entrepreneurs hand over the keys to their business to people who have not demonstrated that they can be trusted.

Do your part to make sure the team members you are bringing into your business are a good fit, and be willing to give them opportunities to showcase their gifts and earn your trust at the same time.

How do I find the right people to hire for my team? I’m currently feeling incredibly frustrated with the process AND the people!

Thanks for the great question!

When doing ANY hiring, you always need to first start with yourself:

• Are you the right person to do the hiring? Be honest.
• Do you have a poor track record of turnover within your business?

Businesses lose money every time they have to fire and hire, so at times, it’s often less time consuming and more cost effective to turn to a professional to assist you in hiring.

They are skilled at not only knowing what questions to ask you to make sure you attract qualified people, but also what questions to ask the potential employee.

An outside service can be more objective and know how to “read between the lines” in an interview so that only qualified people who will match your culture make the cut.

If you feel like you are the person to do the hiring, sit down and make a list of all the qualities and skills you’re looking for in the “right” person.

Be specific. When hiring you want to be able to clearly explain both “duties” and expectations.

If you find that you are still having difficulty finding the right person to fill a role in the company, you may need to take a long hard look at why you are attracting the situation:

• Are you keeping yourself the bottleneck in your company so as to stay hidden or not have to take risks to grow?
• Do you have issues with trusting someone else to do a job that you know you can do well

Remember, everything starts with you, so the more clear and honest you can be with yourself and others, the easier that position will be to fill.

I know that to grow my business I need to develop a team. I’ve never hired anyone before, and I’m really worried about trusting people with a business I’ve worked so hard to build. How much do I trust a team?

The concept of trust is interesting, and the more I speak to entrepreneurs, the more I see how their lack of understanding of trust leads to sabotage.

Hi Miriam, great question.

Yes, actually there is.

First of all, it’s very important that you know where you are coming from.   The more time you are able to spend creating cash flow and delivering your services, the more profitable your business can become.

When hiring a team, you must come from a desire to expand rather than a desire to be saved.

When you have a desire to expand, you will hire people for the right reasons. If you are someone who has the need to control, you’ll find yourself having a difficult time surrendering these tasks.

So, what are the right reasons to hire a team?

Hire a team to take care of all things that you shouldn’t be doing in your business. These are things that don’t generate cash flow:

• Answering emails
• Admin
• Bookkeeping
• Scheduling travel
• FAQs
• Research

It is important that YOU spend your time doing money generating activities.

The more time you are able to spend creating cash flow and delivering your services, the more profitable your business can become.

Are you trying to attract support?

How do I find dependable, reliable people when building a team especially when they don't return calls or show up?

Answer:

Fantastic question!

First, you need to remember that you create your reality. So let's try to pinpoint what's going on here.

I need you to answer a few questions, and it's REALLY important that you take some time with these questions and allow yourself to be honest.

Question #1: Do you really want a team?

Are you willing to give up certain aspects of your business and TRUST that someone else can do them?

The reason I ask this question is because a lot of entrepreneurs say they want a team, and yet, they are afraid of establishing a team and delegating at the same time. They'll say that they want someone to help them, and yet they don't want to give up the reins or simply don't trust others to do what they are asked to do.

Over and over I've heard entrepreneurs say, “If I want it done right, I might as well just do it myself.” That kind of thinking is based in lack, and will never allow you to attract effective team members.

You're really sending mixed messages when your intellect is telling you that a team is needed, but deep down, you're afraid of taking on a team.

Question #2: Do you effectively communicate your expectations to your team?

Believe it or not, team members are not mind readers. If you want something done, you must be able to explain your requirements or vision for the task and give a clear deadline.

Don't forget, communication goes both ways. It's also important for your team members to know that you value their thoughts and opinions as well.

I've seen many teams implode due to lack of communication, and it's really unfortunate (and preventable).

Question #3: Are you getting what you pay for?

When entrepreneurs first begin to think about adding team members, more often than not, they are at a place in their business where they can't really clearly see how they can add a team member and pay them at the same time. They must take a risk in hiring someone to allow for the continued growth of their business.

This is where the problem comes in.

They don't see the new team member as an investment in their company, and they look for the “least expensive help” they can find. They base their hiring on price rather than quality.

Who do you think gets a better return for their money; someone who hires an entry level VA who's not familiar with their business at $25.00 per hour, or someone who hires a VA who's experienced and understands business at $75.00 per hour?

ALWAYS make decisions based on where you want to go rather than where you are right now, or you'll always be stuck right where you are right now.

So, in short, EXPECT to find a team member who identifies with the vision of your company, TRUST them to do the tasks that you effectively communicate to them, and be willing to PAY them for their expertise.
